Crypto firms still undervalue operational excellence

The crypto industry has always defined itself by technological innovation. Every market cycle brings new breakthroughs that promise to reshape finance. But after a decade at the helm of digital asset infrastructure companies, one lesson stands out to me: technology alone does not build enduring companies.

The companies that endured were the ones that paired innovation with disciplined operation—delivering reliably day after day, navigating regulation, scaling responsibly, supporting customers and executing consistently under pressure.

Today, core technologies are also becoming more mature and more accessible than ever before. Open-source software allows successful innovations to spread quickly. Engineering talent moves freely across the industry. AI is accelerating software development and lowering the barriers to building sophisticated products. Once a useful architectural improvement proves itself, competitors can often reproduce it within months rather than years.

Technological differentiation still exists, but it has become increasingly difficult to sustain through innovation alone. Competitive advantage is shifting toward the ability to operate that technology more reliably, securely and consistently at scale.

Operational capabilities compound over years through experience. Looking back the past nine years, the most important decision for me wasn’t really a business one, but an operational one. I gradually developed a repeatable way of building companies. I learned how to build teams, build brands, organize operations and make decisions with much more structure and far less improvisation than in my earliest ventures.

Now, my leadership style has become less about directing people and more about creating the conditions for good people to do their best work. Different people bring different strengths. My responsibility isn't to make everyone more like me; it's to build an organization where those different strengths complement one another while staying aligned around the same long-term direction. That's one side of operational excellence. Another is how those principles shape the businesses we choose to build.

So I have spent years in teams building infrastructure for enterprises rather than consumers, and that experience has fundamentally shaped how we think about the industry. Working with over 4,000 enterprise customers has taught us to respect rigorous operational standards. Retail users might be attracted by new features or novel products, but enterprise customers evaluate infrastructure providers through an entirely different lens. Banks, fintechs, payment companies, brokers and asset managers don’t really purchase technology for its own sake; they purchase reliability.

When dealing with enterprises, sales move slower, trust takes longer to earn, and customers evaluate you based on operational capability and whether you can consistently deliver results. You can't build that business on excitement alone. Over time, that changes how a company thinks, how it allocates resources, and ultimately how it defines success.

My point is that serving enterprises has impacted our company’s DNA. People who choose to build long-term enterprise infrastructure tend to be patient by nature. They care more about solving difficult problems than chasing the next trend. In many ways, the business itself becomes a filter for the kind of people and culture it attracts.

The same philosophy also extends to product development. Much of crypto still operates according to a technology-first mindset—building products because new capabilities have become possible—but it’s wiser to reverse that process. We start with customers' challenges and ask whether technology can solve them, rather than beginning with technology and searching for a problem. This allows you to only focus on real operational problems instead of theoretical scenarios.

Of course, solving a problem for one customer doesn't automatically mean it should become a product. You have to also ask whether that problem reflects a broader shift in the market. If it's something that more and more digital asset businesses will eventually face, then it makes sense to build infrastructure around it.

We’re following the momentum. We're not simply reacting to customer requests, nor are we building products because a new technology has emerged. We're trying to understand where the industry is inevitably heading, and build for that future before it becomes obvious.

This approach has enabled us to rely primarily on customer revenue rather than external capital to support our growth. Our teams are forced to remain closely aligned with customer needs because every investment must generate tangible value. Resource allocation is disciplined. Priorities are clearer.

Of course, revenue-funded growth does not automatically make a company superior to one backed by venture capital. But it naturally rewards the behaviors that create durable businesses: focus, efficiency, execution and continuous improvement.

Compared with some of my colleagues, who are naturally more idealistic, I sometimes describe myself as a pragmatic idealist. I believe long-term vision matters, but every step has to be executable.

Technology will continue to evolve, and companies must continue to innovate. But innovation creates lasting value only when it's matched by operational excellence. In the long run, enduring companies are built on both.
